How I transformed Docebo from a course repository into a structured Revenue Enablement ecosystem supporting 250+ Sales representatives across six revenue teams.

Executive Summary

As the dedicated Instructional Designer within Revenue Enablement, I owned the Docebo LMS supporting 250+ Sales representatives across North America and Europe. I designed its learning architecture, governance, reporting, and operational workflows while introducing SOP-driven delegation to make LMS administration more scalable.

Business Problem

Business Challenge

Docebo sat at the centre of a growing Revenue Enablement operation, supporting multiple audiences, programmes, certifications, and learning requirements.

As usage increased, the challenge was no longer simply administering the LMS. It was creating an infrastructure that could remain organized, discoverable, measurable, and scalable.

Incosistent Administration

Without documented processes, recurring administrative activities risked becoming dependent on individual knowledge and manual execution.

Limited Scalability

As LMS activity increased, retaining every administrative responsibility within one role would create an operational bottleneck and limit capacity for higher-value LMS and enablement work.

Growing Complexity

The LMS needed to support onboarding, enablement programmes, certifications, recurring learning, reporting, user management, and multiple revenue teams.

The organisation needed an LMS operating model that could support a growing Sales function without sacrificing structure, governance, or learner experience.

Discovery and Analysis

I approached Docebo as both a technology platform and learner-facing information system, looking at how its different components worked together: Users → Groups → Learning Paths → Courses → Certifications → Reporting → Governance.The Key Findings were:

Information Needed Structure

Without consistent categories, tags, naming conventions, learning paths, and navigation, a growing LMS could quickly become difficult for both learners and administrators to navigate.

Administration ≠ Ownership

Recurring activities such as user administration could be standardized and delegated, while strategic activities such as architecture, governance, analytics, and programme configuration required dedicated ownership.

Architecture Redesign Needed

The LMS structure needed to reflect six distinct revenue teams and their different learning requirements rather than simply mirror how content had been uploaded.

The opportunity was to move Docebo from a collection of courses toward a governed learning infrastructure with clear architecture, ownership, and operating processes.

Strategy & Rationale

I structured the LMS around four principles:

1. Align the LMS to the Business

Learning paths, groups, certifications, and access structures were designed around the needs of the different Revenue teams.

3. Separate Strategic Ownership from Routine Administration

Recurring tasks would be documented and delegated, allowing me to retain ownership of architecture, governance, analytics, and complex LMS decisions.

4. Design the Learner Experience

Docebo was treated as part of the overall Revenue Enablement experience, using custom pages, branding, structured learning journeys, and improved navigation rather than functioning purely as a backend repository.

2. Build for Discoverability

Taxonomy, categories, tags, naming conventions, and navigation were standardized to make learning easier to organize and find.

Design Process

LMS Architecture

I designed and maintained the structural foundations of Docebo, including learning paths, courses, categories, tags, user groups, certifications, and access structures.

This created a consistent relationship between learners, content, programmes, and reporting.

Learning Experience & Analytics

I structured learning paths around learner journeys rather than collections of individual courses, while using analytics to monitor participation, completion, certification status, and programme engagement.

I also improved the learner-facing experience through custom pages, branding, navigation, and clearer programme structures.

I identified recurring administrative tasks and converted them into documented SOPs, including user enrolment, removal, and routine LMS maintenance.

These workflows allowed a junior team member to take ownership of routine administration while I retained oversight, QA, coaching, and responsibility for higher-complexity LMS decisions.

Consistent taxonomy, categories, tagging, naming conventions, and navigation created a scalable structure for organizing and maintaining learning content.

Custom pages, branding, learning journeys, and programme structures created a more coherent learner experience, while analytics provided visibility into participation, completion, certification, and engagement.
