Sales Onboarding Redesign
How I transformed a manual, 3-month onboarding schedule into a scalable 5-week digital-first experience—reducing facilitator workload by 15 hours and cutting rep ramp time by over 50%.

Business Problem
Business Challenge
The existing sales onboarding process was built on a rigid, meeting-heavy timetable that relied almost entirely on live presentations. New sales joiners were subjected to hours of back-to-back on-screen time, which led to cognitive overload, poor retention, and low engagement.
Beyond the learner experience, the operational drag on the business was severe:
Capacity Bottleneck
A two-person facilitation team was spending significant time delivering repetitive, manual sessions, preventing them from focusing on high-value coaching or strategic enablement priorities.
Data Blind-Spots
Because the program was manual and unstructured, enablement leadership had no way to track learner progress, measure proficiency, evaluate confidence levels, or accurately assess time-to-ramp
No Clear End-Point
Onboarding dragged on for an average of 3 months because there was no defined finalisation or evaluation milestone.
The revenue organisation needed an onboarding structure that could scale, protect facilitator capacity, and get new sales representatives independent and revenue-ready faster without sacrificing learning quality.
Discovery and Analysis
Upon joining as the team's first Instructional Designer, I conducted a performance analysis of the existing onboarding experience to diagnose the root causes of rep fatigue and delayed ramp times.
The Key Findings were as follows:


Passive Knowledge Transfer
Discovery showed that baseline background knowledge (company background, core product overviews, systems setup) was being presented live rather than consumed asynchronously before practical application.
Absence of Progress Tracking
Without a structured digital footprint on the LMS (Docebo), managers and enablement leads lacked visibility into whether reps were completing pre-work, resulting in inconsistent baseline knowledge when reps entered live sessions.
Lack of Digital Infrastructure
The team had no prior digital e-learning capabilities or structured asynchronous assets. Every topic—regardless of complexity—was delivered via live, synchronous meetings.
The analysis revealed that the primary constraint was not a lack of content, but a lack of modern instructional architecture. Live facilitation was being wasted on low-level knowledge transmission rather than high-level skill practice.
Strategy & Rationale
To solve the dual challenge of rep ramp time and facilitator burnout, I designed a blended, digital-first model structured as a 4+1 week journey.


Shift Baseline Learning to Asynchronous (Weeks 1–4):
I shifted foundational knowledge into self-paced, on-demand e-learning modules hosted on Docebo. This allowed new hires to digest information at their own pace and re-watch critical sections. The weeks were separated as follows:
Week 1: Welcome. Introduction from CRO, team leaders, and overview of company & industry.
Week 2: Sales Tools & Methodology. Access and demo of key day-to-day tools and introduction to sales methodology.
Week 3: Product Knowledge. Deep-dive into the company's product suite.
Week 4: Sales Skills. Hands on guidance with key sales skills, including objection handling, storytelling, and demo guidance.


The 'Bootcamp' - Dedicated Synchronous Learning for High-Impact Practice (Week 5):
Instead of spreading live meetings across 12 weeks, I consolidated live facilitation into an intensive, 1-week in-person bootcamp in Week 5. This served as the definitive onboarding completion and certification milestone.
The bootcamp would be a collaborative moment that would a chance for new joiners to familiarise themselves with others in their cohort and engage in critical sales training before completing onboarding.


Cohort Management
Cohort management was the backbone that held the onboarding program together. Hosting monthly live bootcamps was operationally unsustainable and costly for a two-person facilitation team. More importantly, monthly cohorts yielded small, isolated groups that lacked critical peer-to-peer engagement.
To solve this, I instituted a quarterly bootcamp structure: new joiners complete their self-paced digital modules monthly within Docebo, then join a consolidated quarterly cohort for their live certification bootcamp.
Design Process
Onboarding Guide
To keep new joiners anchored throughout their 4-week self-paced phase, I designed dedicated interactive Onboarding Guides. These served as functional roadmaps where reps could:
Track weekly progress through their 4-week journey.
Check off completed digital courses and milestones.
Document key learnings, questions, and notes prior to the Week 5 bootcamp.


Clear Analytics
Previously, the organization lacked digital learning infrastructure, making it impossible to track individual learner progress. Using Docebo LMS, I established full end-to-end data visibility. I configured custom reporting dashboards to track individual and cohort performance, identify knowledge gaps, and evaluate engagement patterns across teams.
Using these analytics, I now deliver monthly data-driven reports to enablement leadership, detailing learner progression, flag risks early, and showcase measurable ramp improvements.
To free up critical bandwidth for our two-person facilitation team, I digitized over 75% of the legacy onboarding curriculum—converting static, classroom-based, and virtual instructor-led sessions into interactive, self-paced digital courses.
Because new joiners were consuming a large volume of asynchronous content, maintaining high engagement without cognitive overload was vital. I designed the courses using a modular layout with high-impact interactions, scenario-based decision-making, and rich multimedia. This approach eliminated content repetition while reducing facilitator live instruction by 15 hours per cohort.

The finalized solution is a standardized, scalable sales onboarding ecosystem built around two core components:
Onboarding Certification Bootcamp (Week 5)
A focused, 1-week live bootcamp serving as the formal graduation and certification point.
Because reps enter with standardized baseline knowledge, live sessions are dedicated to practical application, objection handling, and pitch evaluations rather than lectures.
Self-Paced Digital Curriculum (Weeks 1–4)
A structured digital learning pathway hosted on Docebo. New hires complete on-demand modules covering core product foundations, tools, and sales workflows.
Automated tracking ensures leadership has full visibility into completion rates and assessment scores before reps attend live sessions.
