Custom-Built Sales Playbook
How I transformed fragmented, manager-owned documents into a standardized Sales Playbook—eliminating outdated positioning, embedding job aids into daily rep workflows, and securing C-suite endorsement to accelerate deal velocity.

Executive Summary
Inconsistent messaging and fragmented, inherited "playbooks" across the Business Consulting team led to confusing value propositions, reliance on outdated content, and inflated deal cycle times for simpler products.
Audience
Junior and newly hired sales reps, Account Executives, and Business Consultants within Transporeon (Trimble Transportation) across Europe and North America.

My Role
Instructional Designer (Revenue Enablement)
Deliverable
Standardized digital Sales Playbook (Seismic / PDF) featuring Challenger Sales frameworks, persona messaging, objection matrices, discovery question guides, competitive battlecard links, interactive checklists, and CRM/AI integrations.
Key Result
Established a single source of truth; secured CRO and leadership buy-in; integrated into Salesforce CRM, Seismic homepage, and internal AI models; [NEED DATA] for quantitative metrics such as exact deal cycle reduction percentage, adoption counts, or CRM usage tracking.
Business Problem
Business Challenge
At Transporeon, the Business Consulting sales department was comprised primarily of early-career reps and recent joiners. Despite handling products that should have moved quickly through the pipeline, CRM data revealed that deal progression times for simpler offerings were lagging, matching or exceeding the sales cycles of far more complex products managed by senior reps. The primary driver was a complete lack of messaging alignment:

Outdated & Risky Content
Resources were rarely updated to reflect product developments, leaving reps with obsolete pitch decks, expired battlecards, and inaccurate pricing details that created reputational and commercial risk.
Incorehent Value Proposition
Early-career sellers struggled to articulate a clear, standardized value proposition during customer discovery, prolonging sales cycles and struggling to handle buyer objections.
Fragmented "Playbooks"
There was no centralized source of truth. Individual sales managers maintained ad-hoc decks or inherited documents containing varying, often conflicting information.
Recognizing that this inconsistency hindered revenue performance, the newly appointed Head of Business Consulting sponsored an initiative to establish a single, authoritative Sales Playbook and brought me in to lead the design, content curation, and launch strategy.
Discovery and Analysis
To establish a unified standard, I conducted an extensive discovery process to audit existing collaterals and diagnose actual seller behavior.

Manager Document Audits
I interviewed key sales managers to review their personal "playbooks". I analyzed where content overlapped, identified legacy inaccuracies, and extracted high-value tribal knowledge to synthesize into a baseline draft.
Final Data Extraction (Gong & Salesforce)
In partnership with Revenue Operations, I analyzed deal-stage reports in Salesforce CRM and reviewed call recordings on Gong AI. This revealed the exact objection patterns, buyer questions, and positioning gaps sellers faced at each deal stage.
Stakeholder Interviews
I interviewed the Head of Business Consulting to map core expectations—focusing on creating a clean, branded, central asset that clearly mandated the retirement of all legacy materials.
The analysis demonstrated that the problem was not a lack of content, but content sprawl and friction. Sellers were wasting time searching through disparate folders and using outdated resources because no curated, easily accessible hub existed.
Strategy & Rationale
I designed an enablement strategy that combined rigorous content governance with frictionless operational integration.

Alignment to Challenger Sales Methodology:
To match the organization's existing commercial strategy, I structured all messaging, discovery prompts, and objection handling around the Challenger Sales framework.
This was the primary sales methodology that the organisation used and is immediately introduced to each employees upon joining the company. Therefore, this Challenger methodology was implemented throughout the playbook.

Content Architecture:
Rather than building a theoretical guide, I focused on actionable job aids reps could use during live opportunities:
Persona-Specific Scripts: Exact phrasing tailored to target buyer personas.
Objection Handling & Discovery Frameworks: Structured matrices mapping pain points to qualifying questions.
Competitive Positioning: Quick-reference battlecard links and competitive differentiators.
Embedded Workflows: Interactive checklists for deal milestones and downloadable execution templates.

Multi-Point Surface Integration:
To prevent the playbook from becoming another forgotten PDF, I ensured it was embedded directly into daily rep workflows:
Seismic Hub: Positioned prominently on the main Seismic landing page next to the primary company pitch deck.
Salesforce CRM: Embedded within relevant deal-stage tabs in Salesforce.
AI Assistant Ingestion: Ingested into the internal Trimble AI Assistant and Google Gemini environments, ensuring AI-generated seller queries pulled directly from the validated playbook content.
Design Process
I instituted a milestone-driven review workflow to align cross-functional leaders and ensure content accuracy:
Milestone-Driven Review Workflow
I instituted a milestone-driven review workflow to align cross-functional leaders and ensure content accuracy:
Milestone 1: Manager Audits & RevOps Data Dump Analysis | | Milestone 2: Initial Draft & Persona Messaging Mapping | | Milestone 3: Head of Business Consulting & SME Review | | Milestone 4: Final Sign-Off & Multi-Platform Integration

Searchable & Interactive Formats
Formatted as both a digital interactive guide on Seismic and a clean, searchable PDF, complete with internal hyperlinking for quick keyword navigation.
Rather than duplicating secondary documents, the playbook acted as the central pointer to official, up-to-date battlecards, role-playing scenarios, and call scripts—ensuring reps always accessed live, maintained files.

How Are These Metrics Calculated?
If you’d like more detail on how these metrics were calculated — and how you can build your own measurement frameworks — you can explore my Enablement Metrics Handbook. It breaks down the formulas, workflows, and decision-making models I use to quantify impact across onboarding, product enablement, and sales performance.
More importantly, it shows how to define business outcomes upfront, execute against them, and translate improvements into clear ROI that leadership can understand and act on.
